Data-Driven Decisions — From Gut Feeling to Evidence

"Data-driven decisions" — a phrase everyone loves but few know how to start with. This guide is written for small businesses, minus the data-science hype.

Why gut feeling isn't enough anymore

Intuition doesn't replace experience — it blends with it. But without data:

  • You don't know which product actually makes money
  • You don't know where customers come from
  • You don't know which ad burns money
  • Every meeting becomes a battle of opinions, not facts

The metrics that matter — just 5 numbers

For 90% of small businesses, these five give the full picture:

1. Conversion Rate

Out of 100 visitors, how many take action (contact/buy/sign up)?

2. Customer Acquisition Cost (CAC)

How much do you spend per new customer (ads, discounts, team time)?

3. Customer Lifetime Value (LTV)

How much does each customer buy over time? If LTV isn't > 3× CAC, your model is dangerous.

4. Customer source

Where do customers come from? Google? Instagram? Referrals? Ads?

5. Churn / Abandonment

Why do current customers leave? At which site step do they give up?

Rule: don't build or buy any tool until you've collected 3 months of manual data and know what your questions are.

The monthly data-driven process

  1. Month start: 3 specific questions — "What do I want to know?"
  2. Mid-month: collection (forms, analytics, sales sheet)
  3. Month end: one 60-minute meeting: data → specific decisions
  4. After each decision: define its success metric — otherwise the "decision" was just an opinion

Common data traps

  • Vanity metrics: followers and raw traffic — meaningless without conversion
  • Data without action: a dashboard nobody looks at = decoration
  • Wrong comparisons: compare this month to the same month last year, not last month (don't forget seasonality)
  • Too little data: don't conclude from 20 visits; wait until it's significant

A small case study

A regional store believed Instagram was its best channel because "posts get likes." After installing analytics and a "How did you find us?" form question:

  • Instagram: 70% of visits, 5% of purchases
  • Google: 20% of visits, 40% of purchases
  • Friend referrals: 10% of visits, 30% of purchases

Result: the Instagram ad budget was halved; investment went to SEO and a customer referral program. Monthly profit grew 28%. Data changed the opinions.

A 30-day start

  • Week 1: install GA4 + Search Console + a "Where from?" form question
  • Week 2: log daily sales and each customer's source
  • Week 3: first monthly data meeting; 3 specific decisions
  • Week 4: write a success metric for each decision
